what transom work is needed to convert TRS to SSMIII drives?

Here is more of a visual. This ssm3 transom was filled slightly at top to mount trs. You can still see ssm3 mounting holes plugged.
If you are going from trs to to ssm3, you may need to fill slightly at the bottom (you will see a faint marker line that I cut out to mount trs again).
So from trs to ssm3, you will cut out top a bit more, plug old holes and fill about 3" off trs hole at the bottom.

That is correct. Only thing is the engines move forward a little. If you find a pair of boxes and run drive shafts you don't even need to move the motors... However the parts for the carriers in the boxes are difficult to find. I do have a machinist that can make all the carrier pieces as well as transom assembly hardware. We just completed a speed master transom assembly that we made all new hardware for with more modern hardware. Inconel pins and delrin bushings throughout.
