You might have broken the ring gear off the hub. I have seen that happen. Put the drive in forward if you can. You should have to spin the input to shift it. but it may go in to forward. If then twist the prop and see if it rotates both ways. I should lock up in one direction. Watch the lower gear, (RH prop uses lower driven gear for forward) and see if the ring is still attached to the hub. The hub will have the brass spinner ring on it. Normally the whole gear should try to turn. And hold the propshaft from turning in one direction. See what that shows you. If there is no metal or damage, then the gear may have seprated. I found one that was in one piece but the ring would spin and not the hub part. The only thing holding it together was the internal bearing.
The XR gear is a thick floored gear so you didn't push the floor out. My guess is the gear separated.

I did not try this yet. I was getting ready to pull the drive off the boat and was wiping the rear Imco cap off to put it back on and found several pieces of metal inside the cap. First thought it was some type of a shim but after looking at the biggest piece it is very rough on the outer edge.about .100 thick looks like if you had all of the pieces it would be about 1.25 diameter.
