Mainly, there is 2 pieces of plywood in the transom. We cut them at 45* angles where they go into the well. We put one picec in first then the rest. Its a nice tight fit

IMO. I wouldn't have done the transom like that. I've replaced a few rotted out Balsa cored transoms in Challengers in my day. I would have just cut the well out around 2" around the perimeter. That way you could access the whole transom and replace it in 1 piece, then glass over it. Plus, the cosmetic work would have been 1/10 of what you have now. Hope it works out OK for you.
